When is a business ready for AI agents?

The readiness test.

1. Ground truth exists. An agent handling your customer messages needs your knowledge base: product facts, policies, compliance rules, written where it can read them. No knowledge base, no grounding, no agent.
2. The workflow has a definition of correct. Agents run multi-step jobs. If the job is not documented (what happens, in what order, what counts as done), the agent invents its own version, confidently.
3. Someone owns review. Agents prepare and report; a human checks what matters and corrections flow back into the knowledge base. Ownerless agents drift, and drift compounds.

Why most pilots stall.

IDC research finds roughly 88% of AI pilots never reach production, and Gartner expects over 40% of agentic AI projects to be canceled by 2027. The postmortems repeat: no ground truth, no defined workflow, no review owner.

It is a governance failure, not a model failure. The businesses that skip the foundation buy the most capable technology of the decade and point it at nothing.

The right order.

This is why agents are Phase 4 of the roadmap, not Phase 1. First the knowledge base.

Then draft-and-review workflows, where humans approve everything while the system earns trust and the knowledge base absorbs corrections. Only then agents: the same proven workflows, now running on their own and reporting back. By that point the agent is executing a documented job against verified knowledge, which is the only version of agents that works.
